Value Over Volume: How Ecuador Transformed Its Shrimp Industry to Conquer High-Value Global Markets
In recent years, Ecuador has dramatically emerged as one of the world's leading countries in shrimp production and export. Moving beyond its initial role as primarily a raw shrimp supplier to China, this South American country has rapidly expanded its reach into high-value markets, including the EU, the US, and Japan. This growth is fueled by heavy investment in technology, integrated value chain management, and processed product development.
This remarkable growth model offers crucial lessons for Vietnamese shrimp enterprises aiming to enhance their global competitiveness, according to Ms. Kim Thu, Shrimp Market Expert at the Vietnam Association of Seafood Exporters and Producers (VASEP).
Strong Growth in Exports and Value
According to the latest available figures, in the first 9 months of 2025, Ecuador exported approximately 1.038 million tons of shrimp, achieving a turnover of more than 5.5 billion USD. This represents a significant increase of 14% in volume and 23% in value compared to the same period in 2024.
While China remains the largest single market, accounting for nearly half of the total export volume, this proportion is gradually decreasing. This shift highlights Ecuador's strategic success in increasing exports to the EU, the US, and Japan—markets that demand higher standards but offer greater added value. Notably, the value growth outpacing volume growth demonstrates a successful transition from focusing purely on volume to emphasizing quality, large-sized, and traceable product segments.

Key Competitive Advantage: Integration and Technology
Ecuador's success stems from a tightly integrated value chain that encompasses all stages: seed production, farming, processing, and logistics. This system ensures stringent quality control, reduces intermediary costs, and guarantees transparent traceability.
Simultaneously, the country invests heavily in advanced areas such as seed selection, biosecurity, and automation. Large-scale farms now utilize sensor systems, automatic farming, and feeding data management, which collectively optimize productivity, mitigate disease risks, and lower production costs.

Furthermore, a proactive market mindset has been crucial. As signs of saturation appeared in the Chinese market, Ecuadorian businesses swiftly expanded to Europe, the US, and Japan, where Ecuadorian shrimp is valued for its freshness, clear traceability, and compliance with environmental standards.
Strategy and Lessons for Vietnam
Facing increasing costs (especially for feed, energy, and logistics) and tightening standards in high-value markets, Ecuador has committed to a new direction: prioritizing quality over expanding sheer output. The strategy focuses on value-added products—such as peeled, steamed, or pre-processed shrimp—and promoting direct exports to retail systems and restaurant chains.

The Vietnamese shrimp industry can derive several valuable lessons:
-
Integrated Value Chain: Strong linkages between processing enterprises and farmers are essential for stable, standard-compliant raw material sourcing.
-
Focus on Value and Technology: Investing in technology and improving seed quality is vital for higher efficiency, reduced risk, and increased value, shifting away from a volume-centric model.
-
Transparency and Sustainability: International certification and modern traceability systems are mandatory for accessing high-end markets like the EU and US.
-
Market Diversification: Broadening the export base is a key risk reduction strategy and helps maximize the benefits from free trade agreements Vietnam has signed.
Ecuador's journey proves that a shrimp industry can achieve sustainable growth by transforming its model from raw production to a value-based economy. Vietnam, with its natural advantages and position, can adapt these lessons to build a quality, sustainable "Vietnamese Shrimp" brand globally.
